How Trimble moved Cloud and AI projects faster with Unit Economics.
“It’s analysis paralysis. Our talks on opening a new region have been happening for 8 months, and that’s just one out of 30 products. Should we offer a new capability (Fed-ramp)? Product (AI-powered subscription)? pricing model (unlimited AI features), monetization capability (tokenization)?
Now we can validate those AWS projects faster.” - Joe Mastroianni, Director Cloud Data
Industry: Technology and industrial software
Use Case: Business Value and Cloud Investment Velocity
Story
Trimble, a global technology company with extensive AWS infrastructure serving multiple industries, often faced decision paralysis of over 6 months when evaluating opportunities.
Trimble identified their core issue wasn't technical complexity but the lack of a financial framework to translate cloud cost attribution into business decisions. This slowed decisions for over 30 revenue-generating, cloud-hosted products.
Goal: Develop real time product cost insights, accessible to all within their in-house cost dashboard, in order to accelerate decision making on revenue-generating cloud projects.
What We Built
→ FinOptik worked for 6 months with a subset of Trimble BU’s to develop customized unit metric frameworks, which increased the baseline quality of project proposals to leadership. Metrics included cost per… product, named user, user per sub-customer, prod state, incremental AWS service (Bedrock, Hugging Face, etc), support (service requests, number of tickets) and more, which were then linked to revenue.
→ By providing a baseline framework of unit cost metrics for cloud-hosted products, FinOptik delivered key benefits to Trimble:
Accelerated Decision-Making: Reduced evaluation time from 6+ months to weeks on 3 critical projects, enabling quicker BU decisions based on accessible financial insight.
Improved Customer Pricing Models: Revealed opportunities to increase pricing model flexibility on client contracts and increase profitability odds based on more accurate cost attribution.
Unlocked New Market and Product Opportunities: Enabled increased confidence in evaluations of new regions or expansion of AWS services within products, with clearer financial success criteria.
This data-driven approach enabled the start of a culture change toward disciplined project evaluation, ultimately increasing cloud project velocity with AWS.
Team
→ AWS: John Santiago, Evan Valdry
